Three engagements, in more detail
Challenge
A mid-sized manufacturer of industrial components had grown through a period of high demand, adding suppliers and logistics partners incrementally. By the time they contacted us, the procurement team and the logistics team were working from different assumptions about how the chain operated — and neither had the full picture.
What We Did
Over six weeks, we conducted individual interviews with seven internal teams and three logistics partners. We built a layered map of the chain — showing material flow, information flow, and decision points separately. The result was a working document both teams could use and update.
Outcome
The mapping revealed two stages where information was consistently delayed before reaching decision-makers. The organisation addressed these internally within two months of the report. A follow-up conversation three months later confirmed the adjustments had reduced recurring delivery delays.

Challenge
A consumer goods distributor had long-standing relationships with five primary suppliers. Three contracts were approaching renewal, and there was a growing sense internally that the terms no longer reflected the current trading relationship — but no structured view of what had actually shifted.
What We Did
We reviewed contracts and eighteen months of performance data, spoke with internal procurement and account management colleagues, and held brief confidential conversations with two supplier representatives where the arrangements were most complex.
Outcome
The review identified one supplier relationship that had evolved beyond its original terms in ways slightly unfavourable to both parties. Two contracts were renegotiated collaboratively within two months, using the structure the review suggested as a starting point.

Challenge
An importer of specialised equipment was evaluating whether to shift inbound freight from a groupage arrangement to a dedicated carrier service. The cost difference was modest, but the implications for lead time reliability and customs clearance were less clear — and the internal team had reached different conclusions.
What We Did
We reviewed the materials provided, spent a 45-minute briefing call understanding the specific parameters, then ran a three-hour planning session structured as a decision-framework exercise, working through the actual trade-offs systematically with both perspectives in the room.
Outcome
The team left the session aligned on the decision and the reasoning behind it. The written summary provided a record of the process — useful for communicating the reasoning internally. The decision was made and implemented within three weeks of the session.
